I run more than one business. My freelance clients, Tech Queen Academy, the products I'm building, and my own life on top of that. For a long time all of it ran from my head and one chat window, having one conversation at a time.
So I gave myself one weekend to completely reorganise my business, and my life, with Claude. Everything written down where AI can read it, one AI employee I talk to, a place where the work lives, and a handful of skills that do the jobs I was doing every day.
I've written each piece up as its own post over the last few weeks. This is all of it in one place, in the order you build it, with my prompts, skills and templates so you can do it in a weekend too.

The bundle
Everything in this post is in one free download. It's an Obsidian vault that's ready to open, with the three sections already made. Inside the organisation section are the AI Org Mapper, the COO template, the ClickUp workflow setup and the five skills, each with the instructions Claude needs to set it up with you. Every prompt from this post is in there too, in order.
Download the Weekend Setup bundle →
You can follow the weekend step by step below, or hand the whole thing to Claude. Unzip the bundle, open the Claude desktop app, click the Claude Code tab, start a new chat, click the + at the bottom and choose the unzipped folder. Fill in the blanks and paste this.
I've downloaded the Weekend Setup kit (attached). Read README FOR
CLAUDE.md first & set it up with me, one piece at a time, in the order
of the weekend. Here's what you need to know:
- My name & business: [NAME, BUSINESS NAME]
- What I sell: [ONE OR TWO LINES]
- My AI brain: [I don't have one yet / it's in FOLDER]
- My task manager: [ClickUp / another one]
- The skills I want first: [Inbox Assistant / Meeting Notes / Morning
Brief / Knowledge Base Updater / Nightly Content Ideas / help me pick]
- My working hours & timezone: [e.g. 7am to 9pm, Europe/London]
What you need before you start
- The Claude desktop app on a paid plan, with the Claude Code tab.
- Obsidian, which is free.
- A ClickUp account.
- A brain dump of your business. Your offers, your clients, how you work and the jobs that eat your week. Voice notes are fine.
You don't need to know how to code. Claude writes the one small script this needs, and sets things up for you.
How the weekend is organised
- Your AI brain, because every employee reads your business from it, every time.
- Your org chart, so you only build what you actually need.
- Your COO, the one employee you talk to.
- Your workflow, so the work gets done without you opening a chat.
- Five skills, for the jobs you do every day.
That's the order of the Incuv8or AI Framework. If you skip ahead to the skills, you'll end up with a pile of agents that don't do anything.
Saturday morning - Build your AI brain
Your AI brain is your business written down in a folder Claude can read. I use Obsidian, because it saves everything as plain files on your computer, in the format AI reads best.
The bundle has the vault ready for you. Move the AI Brain folder from the bundle to wherever you keep your documents, then open it in Obsidian.
- Open Obsidian and click the vault icon at the bottom left.
- Click Manage vaults….
- Next to Open folder as vault, click Open and choose your AI Brain folder.
Now open the Claude desktop app, click the Claude Code tab and start a new chat. Click the + at the bottom and choose your AI Brain folder. Then paste this.
This is my AI brain. It has three folders: Expert Brain (how I think,
what I know & my voice), Knowledge Base (my business, my offers & my
clients) & Organisation (my org chart & my AI team). Read CLAUDE.md,
then interview me one question at a time & write what I tell you into
the right folder. Start with the knowledge base.
Answer in voice notes if it's easier. By lunchtime you'll have your business written down in three folders. The full walkthrough is in how to set up your AI brain in Obsidian.
Saturday afternoon - Map your org chart
Before you build a single employee, map what you actually need. The AI Org Mapper does this with you in one session: you brain dump your business, and it turns it into a COO, your departments and the skills each one needs, then saves the org chart in your AI brain. It's in the bundle, in Organisation, then Org Mapper.
In the same chat, paste this.
Read Organisation/Org Mapper/README FOR CLAUDE.md. Install the AI Org
Mapper & map my AI org chart with me, one question at a time. Save it
in my Organisation folder as AI ORG CHART.md.
Most people need a COO and three to five employees to start. Everything else is a skill. The full version is in how to map your AI org chart, and the test I use for whether a job gets its own employee is in do you need another AI employee?
Saturday evening - Build your COO
Your COO is the one AI employee you talk to. You brain dump to it and it hands the work out, using the org chart you just made. The template is in the bundle, in Organisation, then COO.
Read Organisation/COO/README FOR CLAUDE.md & set up my COO with me, one
question at a time, using what's already in my AI brain & my org chart.
Save it as COO.md in my Organisation folder & show me before you save.
Then give it one real job in the chat and read what comes back. The full version, with the rules I give mine, is in the first AI employee I'd build: an AI COO.
Sunday morning - Set up your workflow
This is the piece most people skip, and it's the one that made everything else make sense for me. Your COO knows how to do the work. The workflow tells it which work, whose turn it is, and when to hand it back to you.
Connect ClickUp first. In the Claude app, click Settings, then Connectors, find ClickUp and click Connect. You sign in on ClickUp's own screen. Then add my ClickUp template.
I want to add the Incuv8or ClickUp template to my workspace. Here's the
link: https://app.clickup.com/template/subcategory/t-901222498199/7de4d39fc70ff0ab91
Walk me through it one step at a time & tell me exactly where to click.
When it's in, you'll see a list called 🤖 AI Workforce with the statuses already set up, and a 👋 Start here task that explains every part of it.
Then build the dispatcher, the small script that checks ClickUp for work.
I want my AI employees to pick up work from ClickUp on their own. Write
me a small Python script, the dispatcher, that runs every 10 minutes on
this Mac.
Every run, it checks ClickUp for tasks where AI EMPLOYEE is set & the
status starts with "w/ agent". It works on no more than 2 tasks per run,
one at a time. For each one, it starts Claude with that employee's agent
file & the task, including every comment on it. When Claude's done, it
puts the work on the task & sets the status to "w/ me for review".
My ClickUp key goes in my Mac's Keychain, never in the script & never in
this chat. When it's time, tell me where to create the key & open the
place it goes for me. Explain each step in plain English & do any setup
yourself.
A key is a password for your ClickUp account that a script can use. The Keychain is the password store that's already built into your Mac. Claude opens the box where it goes, and you paste it there on your own screen, never in the chat. If you'd rather not have a script at all, the bundle has a version that runs as a routine in the Claude app instead, in Organisation, then Workflow. It checks for work every hour rather than every 10 minutes.
The strategy behind all of this is in the number one missing piece to AI employees that actually work.
Sunday afternoon - Add five skills
Now your COO has a team structure, a place to find work and a way to hand it back. These are the five skills I built in addition to my AI COO, for the jobs I was doing every single day.
- Inbox Assistant. Sorts my email and drafts the replies, so my inbox only has people in it. How it works
- Meeting Notes. Files my call notes and pulls out the actions, so every client call turns into tasks. How it works
- Morning Brief. Reads my calendar, ClickUp and my client status pages and tells me what today is. How it works
- Knowledge Base Updater. Reads my day every night and writes it into each client's log and status page, so my AI brain stays true. How it works
- Nightly Content Ideas. Reads what I did today and gives me post ideas by the morning. How it works
They're all in the bundle, in Organisation, then Skill Library. Paste this.
My five skills are in Organisation/Skill Library: Inbox Assistant,
Meeting Notes, Morning Brief, Knowledge Base Updater & Nightly Content
Ideas. Read each one's README FOR CLAUDE.md & my org chart, & tell me
which department each one belongs to. Then set them up with me one at a
time, starting with the one that would save me the most time this week.
Tell me what each one needs connected before it can run.
You don't need all five on day one. Start with the one that takes the most of your week.
Sunday evening - Give your COO one task
Open the 👋 Start here task in the ClickUp template. Brain dump what you want, the way you'd brief a person. Set AI EMPLOYEE to COO and the status to w/ agent to do, then walk away. Leave your laptop open, because the dispatcher runs on it.
Within 10 minutes the dispatcher picks it up. When it's done, it's at w/ me for review with the work on the task.
The catch, and the fix
The catch is trying to do it all at once. When I first started, I built a lot of employees, and I had more than I could remember. Half of them I didn't use.
The fix is the order. Brain, org chart, COO, workflow, then skills, and only the skills you need. If something new comes up, don't build it. Ask your COO whether it needs its own employee or whether it's a skill. That test is in do you need another AI employee?
The second catch is that the dispatcher runs on your computer. If your laptop is shut, nothing gets picked up until you open it again. Mine now runs on a Mac Mini that stays on all the time.
What this looks like as a business
Every founder you support is running their business from their head and a chat window, the way I was. This setup, in this order, is what they need, and most of them can't see it yet. You're paid for knowing what to build and in what order.
Start with one
If a whole weekend is too much right now, do Saturday morning. Download the bundle, open the AI Brain folder in Obsidian and build your knowledge base. Everything else in this post reads from it, and it's useful on its own the moment it's done.
If you haven't got your AI brain set up, that's the foundation for all of this: start here.
